Create one intake queue
When reports arrive through chat, email, and calls, useful details disappear. Pick one issue list and link every report to it. Require a build identifier and a reproduction attempt before assigning work. Preserve the original reporter's context when merging duplicate issues.
Divide by user journey
Give ownership of onboarding, account recovery, purchases, and other important journeys to named people. Maintain a backup owner so a release does not depend on one person's availability. Let each owner keep a small set of checks that another teammate can run.
Measure waiting, not just volume
Track how long actionable reports sit unassigned and how often fixes reopen. A rising bug count can reflect better reporting; a growing queue of unverified fixes signals unfinished work. Use these observations to decide whether the bottleneck is recruitment, triage, engineering, or retesting.
